The cost of re-keying purchase orders

Distributors and manufacturers often receive customer purchase orders as PDFs, spreadsheets, scanned faxes and plain emails. Each one has a different layout and different names for the same product. Order-entry staff read the document, find the customer, match every line to an item code, check the price and type it into the ERP. It is slow, error-prone work, and a mistyped quantity becomes a wrong shipment.

AI extraction handles the reading and matching. People handle the exceptions.

The workflow

  • Intake. POs arrive in a dedicated mailbox, a customer portal, an EDI feed or an upload folder.
  • Extract. The system reads customer name, PO number, ship-to address, requested dates and each line item, including quantities and prices.
  • Match. Customer references and part numbers are matched to your customer and item master data, including customer-specific part numbers and aliases.
  • Validate. Prices are compared with the customer’s price list, quantities with minimums and pack sizes, and the order with credit status and stock.
  • Create. A clean order is created in the ERP. A mismatch is sent to a review queue with the problem highlighted.
  • Confirm. An order acknowledgment goes back to the customer.

What to validate before an order is created

CheckWhy it matters
Customer identified correctlyWrong account means wrong price, terms and shipping
Item numbers exist and are activeAvoids orders for discontinued or misread products
Unit of measure and pack sizePrevents ordering 10 boxes instead of 10 pieces
Price versus contract or list priceCatches pricing disputes before shipping
Credit status and limitsAvoids shipping to accounts on hold
Ship-to address and delivery dateReduces shipping errors and missed deadlines
Duplicate PO numberPrevents duplicate orders when a PO is sent twice

Handling price and part number differences

Real purchase orders rarely match your catalog exactly. A good setup keeps a cross-reference of customer part numbers, uses fuzzy matching to suggest likely items, and shows the reviewer the top suggestions rather than a blank search box. When a reviewer confirms a match, save it so the same alias is recognized next time.

When a PO price differs from your price list, do not silently correct it. Flag it, show both prices and let the right person decide.

EDI, email or portal?

Large customers may send EDI documents, which are already structured. AI is most useful for the long tail of customers who send emails and PDFs. Many companies run both: EDI for large accounts and AI extraction for everyone else, feeding the same ERP order pipeline.

Connecting to your ERP

Most ERPs expose APIs or import tools for creating sales orders. Plan for authentication with a dedicated integration account, error handling for rejected orders, and a record of the original PO attached to each sales order for audit.

Measuring the results

  • Share of POs created with no human touch.
  • Average time from receipt to order entry.
  • Order errors found after shipment.
  • Exception rate by customer, which shows where to improve matching.

FAQ

Can AI read purchase orders in different formats?

Yes. Modern extraction handles PDFs, scans, spreadsheets and email text without a template per customer. Accuracy still depends on document quality, so set confidence thresholds and send uncertain fields to a reviewer.

How does AI match customer part numbers to my items?

It combines a stored cross-reference of known customer part numbers with fuzzy matching and description comparison. When a person confirms a new match, the system saves it, so the same customer’s next order is matched automatically.

Is this better than EDI?

They solve different problems. EDI works well for large customers who can send structured data. AI extraction helps with customers who send emails and PDFs. Many businesses use both.

Can it connect to my ERP?

Usually, if your ERP has an API or import process for sales orders. The integration should include validation, error handling and the original PO attached to each order.
